The Shopify Return Leakage Checklist

A practical, printable checklist for finding costly Shopify SKUs, misleading return-rate calculations, preventable return reasons, and reporting gaps.

What return leakage means

Return leakage is the avoidable or improvable exposure hidden inside an aggregate return total. It includes disproportionately costly SKUs, preventable return reasons, and reporting gaps that keep a team from finding the cause. It does not mean every legitimate return is a failure.

The goal is to find the small number of products and repeated reasons where a change could matter. That requires a trustworthy rate, but rate alone is not enough. Cost exposure and returned-unit volume matter too.

Define the decision before the metric

  • Choose the store, channel, timezone, SKU grain, sale period, and return observation window.
  • Write down whether the decision concerns product quality, sizing, content, fulfillment, or financial exposure.
  • Use variant SKUs when size, color, or other variant differences may explain returns.

Decide what counts

  • Keep a physical return distinct from a refund, cancellation, exchange, and other sales reversal.
  • Count each returned unit once when both return and refund evidence exists.
  • Exclude unattributed partial refunds from a SKU return-rate numerator.
  • Document how exchanges are treated so an exchanged unit is not counted twice.

Check the underlying data

  • Look for missing, reused, or changed SKUs and confirm the historical SKU stored at the time of sale.
  • Confirm the import covers the full sale period and enough later return activity.
  • Check for duplicate return records, refunded quantities, and return-provider events.
  • Separate completed returns from requests or in-progress records when the decision requires completion.

Calculate a cohort return rate

  • Group sold units by the month in which the original order was placed.
  • Attach every returned unit to the sale cohort that produced it.
  • Use the same observation window for every cohort you compare.
  • Hide or flag cohorts that have not had enough time to mature.

Rank three different signals

  • Observed return or refund exposure shows where money is concentrated.
  • Returned-unit volume shows where operational workload is concentrated.
  • Cohort return rate shows which products are unusually likely to come back.
  • Do not assume the highest-rate SKU is automatically the most important SKU.

Turn one pattern into an investigation

  • Break the priority SKU down by size, color, channel, and repeated return reason.
  • Choose one action that matches the evidence, such as a size-guide review or product-copy audit.
  • Assign an owner and record the change date.
  • Re-measure only after the affected sale cohorts have matured.
